Turning Leadership Tension into Team Strength

When you have a room full of strong, capable leaders, conflict is often inevitable – and that is not a bad thing! Healthy challenge fuels better decisions, sharper strategy, and greater accountability. The problem is not the disagreement, but how your team navigates it. Without the right structure, tension can quickly spiral into email battles, broken trust, and wasted energy. With the right practices in place, you can transform conflict into collaboration and build a truly connected leadership team.

The key is transforming this from tension into trust:

1. Normalize Constructive Tension

Start by shifting the mindset: challenge is not a problem – poor communication around it is.

Let the team know:

“Healthy challenge is a sign of commitment and accountability. But how we engage with each other matters just as much as what we’re solving.”

Make it clear that disagreement is not disloyalty – and that the goal is not consensus, it’s alignment and clarity.

 2. Create a Leadership Team Charter

Codify the rules of engagement – especially around disagreement. Co-create principles like:

  • We challenge ideas, not people
  • We disagree in real-time, not via email
  • We resolve tension inside the room, not outside it
  • Once a decision is made, we all own it
  • We assume positive intent and stay curious

You can call this your Leadership Team Agreement or Operating Norms – and revisit it regularly.

3. Establish a Real-Time Conflict Resolution Practice

When tension rises, it needs a home. You need a space where hard conversations can happen with safety and structure.

Two options that work well:

  • Add a standing 15–30 min to your weekly LT meeting for “Tensions/Challenges”
  • Use a structured tool like the Lencioni Conflict Resolution Model, EOS IDS (Identify–Discuss–Solve), or a simple round of:

What’s the real issue?
What do we each need?
What are we committing to?

4. Ban the Email Crossfire

Make a leadership team pact: no back-and-forth tension emails. If an issue escalates, it’s flagged for a real-time discussion – not an inbox war.

Consider a shared language like:

“Let’s pause this thread and bring it into the room where it belongs.”

 5. Invest in Communication and Relational Trust

It’s not just about conflict – it’s about trust and connection. Create space for:

  • One-on-one check-ins between leaders
  • Team offsites or monthly “connect beyond the task” time
  • Peer feedback sessions (with ground rules and facilitation if needed)

You want to help the team see each other as allies, not adversaries.

6. Use a Coach or Neutral Facilitator (if needed)

Sometimes it takes a skilled outsider to break patterns and reset dynamics. A coach or facilitator can help the team surface unspoken tensions, rebuild trust, and develop shared tools for collaboration.

Quick Wins You Can Start With:

  • Create a “No Conflict by Email” agreement
  • Add a standing “Challenge + Resolution” section to your LT agenda
  • Facilitate a 60-minute session to co-create Leadership Norms
  • Assign one “connector” leader to mediate when a discussion starts to spiral
